AI ROI in SMBs is not an abstraction. It is hard math that every owner should do before spending the first zloty on an assistant, automation or flagship package. Why “AI saves time” is not enough

Most AI vendors say “AI saves time” without specific numbers. ChatGPT demo, “X percent productivity boost” statistics, “wow factor” examples that look good on LinkedIn. What is missing: a concrete ROI calculation for a concrete company.

ROI for SMBs is a simple formula. Revenue gain plus cost savings, divided by investment cost. If you invest 3,000 PLN and recover 6,000 PLN/mo of savings, the first-year ROI is (6,000 x 12 – 3,000) / 3,000 = 22x. If you cannot put concrete numbers into this formula, do NOT implement AI. Every project that starts with “I think it will be faster” ends in disappointment.

Total annual cost year 1: 3,000 setup plus 12 x (800 retainer + 150 API average + 40 hosting) = 3,000 + 11,880 = ~15,000 PLN. Year 2 without setup: ~12,000 PLN.

Process Automation package from 3,000 PLN per workflow

Setup: from 3,000 PLN per workflow one-time. Optional retainer: 0 PLN (standalone) to 800 PLN/mo (portfolio of 3+ workflows). API costs per workflow: 30 to 150 PLN/mo (Claude API, Pinecone vector DB if FAQ bot, Apollo/Apify if lead enrichment).

Total annual cost year 1 for 1 workflow standalone (no retainer): 3,000 setup plus 12 x 80 API = 3,960 PLN. For 3 workflows with retainer 800/mo: 3 x 3,000 setup plus 12 x (800 retainer + 3 x 80 API) = 9,000 + 12,480 = ~21,500 PLN.

AI Implementation in Business flagship package from 12,000 PLN

Setup: 12,000 PLN one-time (4 installments 30/30/20/20). Retainer post-90-day: 800 to 1,500 PLN/mo. API costs total for 2 to 3 assistants and 3 to 5 workflows: 200 to 500 PLN/mo. Hosting: 20 USD/mo (~80 PLN). Plus optional licenses (Apollo basic 49 USD = 200 PLN, Pinecone free tier is enough).

Total annual cost year 1: 12,000 setup plus 9 x 0 (90-day support included in setup) plus 3 x (1,500 retainer + 350 API + 80 hosting + 200 licenses) = 12,000 + 6,390 = ~18,400 PLN. Savings: how to calculate them

Savings in AI are hours of work saved times hourly rate. Simple formula but requires honesty in the numbers.

SMB rates per role: admin/ops 80 to 120 PLN/h, junior sales/support 100 to 150 PLN/h, senior specialist 200 to 300 PLN/h, CEO/founder 300 to 500 PLN/h. Multiply by 12 months x hours saved. Do not inflate the numbers (do not enter 500 PLN/h for the owner if the real market rate in your industry is 200 to 300).

Example inbox triage assistant: 1.5 hours per day x 22 business days x 120 PLN/h (admin rate) = 3,960 PLN/mo of savings. Annual: 47,520 PLN. Plus secondary benefits (better client response time, less email-induced stress for the owner, more focus time on sales), harder to quantify but real.

Second example invoices auto: 30 hours per month of bookkeeper (or own time) x 100 PLN/h = 3,000 PLN/mo of savings. Annual: 36,000 PLN. Plus secondary benefits (fewer manual errors, faster monthly close, better cashflow visibility).

Third example FAQ bot for e-commerce: 60 percent of 40 messages per day handled without a human = 4 to 6 hours per day of support team time. 5h x 30 days x 80 PLN/h (support rate) = 12,000 PLN/mo. Annual: 144,000 PLN. Plus secondary benefits (customer satisfaction increase due to immediate responses, less burnout in support team).

Fourth example monthly report auto for CEO: 5 to 8 hours per month of owner time x 300 PLN/h = 1,500 to 2,400 PLN/mo. Annual: 18,000 to 28,000 PLN. Plus secondary benefits (the report is never late, faster decision-making based on consistent data).

Hidden costs that clients omit

Important for an honest ROI: costs that are easy to overlook during planning. Skipping them gives overestimated ROI that later disappoints. List of five categories of hidden costs typical for SMBs.

  • Change management: the team has to learn new tools, adjust workflow, accept that AI sometimes makes mistakes. Real cost: 4 to 8 hours per person in the first 3 months (training, frustration, adjustment). For a 5-person team = 20 to 40 hours. At 150 PLN/h average = 3,000 to 6,000 PLN of hidden cost.
  • Audit and fix workflow drift: after 6 to 12 months workflows require review (whether they still match the process, whether data sources have changed, whether API providers deprecated features). Client: SMB e-commerce, 80 invoices per month to bookkeeping. Setup: 3,000 PLN. Retainer: 0 PLN (standalone, client monitors themselves). API: 100 PLN/mo. Total operational: 100 PLN/mo. Hidden costs annualized: 3,000 PLN/year (lower because no retainer).

Savings: 30 h/mo of bookkeeper x 100 PLN/h = 3,000 PLN/mo. Annual: 36,000 PLN.

Breakeven: 3,000 / (3,000 – 100) = ~1 month. 12-month ROI: (36,000 – 1,200 API – 3,000 hidden – 3,000 setup) = 28,800 PLN net profit. Lower absolute ROI than Scenario 1 (because lower bookkeeper hourly rate), but higher ROI multiplier (~10x vs ~3x) because of low operational cost.

Scenario 3: 12k Implementation flagship

Client: B2B SMB 12 people, full stack (2 assistants plus 5 workflows). Setup: 12,000 PLN. Retainer post-90-day: 1,500 PLN/mo. API plus hosting plus licenses: 700 PLN/mo. Total operational after 90 days: 2,200 PLN/mo. Hidden costs annualized: 12,000 PLN/year.

Savings: 100 h/mo of team time x 200 PLN/h (mixed junior/senior rate) = 20,000 PLN/mo. Annual: 240,000 PLN. Plus secondary benefits (customer satisfaction, team satisfaction, owner focus time): hard to quantify but real, we estimate 15 to 25 percent of additional value.

Breakeven: 12,000 / (20,000 – 2,200) = 0.67 months = 3 weeks (after 90-day support). When AI does NOT pay back

  • Process performed by 1 person who likes the work. Motivation factor. If a bookkeeper likes manual invoice entry (zen, “my daily routine”), automation can reduce job satisfaction and trigger turnover. Real turnover cost for an SMB: 30,000 to 80,000 PLN per new hire. Better to leave the process to the bookkeeper.

  • Regulated industry with compliance issues. Medicine with patient PII, law with attorney-client privilege, finance with PCI DSS. Compliance audit overhead (2 to 5 days dev plus 1 to 2 days legal review per change) eats the ROI. A workflow that would pay back in 1 month in retail SMB pays back in 6 to 12 months in regulated sectors. Often not worth it. Plus reputation risk: an AI mistake in medical can be catastrophic.

FAQ

What if my team does not like AI?

Resistance handling is also part of the handover call in every package.

Does AI replace employees?

Augment, not replace. In Hanse Studio deployments 2025-2026 no client laid off an employee because of AI. Usually redirected to high-value work: support agents did manual triage, now they do account management. Bookkeepers did data entry, now they do financial analysis.
